What is an Agile Centre of Excellence?

Before we can talk about an Agile Center of Excellence, it's worth stepping back to define the broader concept it borrows from.

A Center of Excellence (CoE) exists whenever an organization has people with highly specialized skills that don't make sense to distribute across every team. The cost of embedding that expertise everywhere is too high, and the volume of work doesn't justify it. Instead, that capability is centralized so it can be shared efficiently across the business.

Agile coaching is a good example. Few organizations have the appetite, or the need, to place a dedicated Agile coach inside every cross-functional team. Grouping that expertise into a single function, an Agile CoE, allows the organization to deploy it where it's needed most.

What an Agile Center of Excellence Does

An Agile Center of Excellence is the team responsible for stewarding Agile ways of working across an organization. It exists to close a skills or knowledge gap, and it does this by providing expertise, coaching, and structured support that helps the rest of the business continuously improve.

In practice, this looks like helping squads embed Agile practices, run effective ceremonies, and build the team dynamics and operating rhythms that make Agile stick. Our consultants consistently point to training as the foundation of this work: people across the business need to understand Agile fundamentals before they can meaningfully shift how they operate, whether that means running ceremonies well or aligning across tribes. In this sense, an Agile CoE functions as the engine that drives adoption of the Agile mindset throughout the organization.

That role extends beyond teaching methodology. A well-run CoE also helps the organization work through real business problems in a way that reflects Agile values and principles, translating those solutions into sustained value delivery for customers. This is where the CoE earns its keep. Organizations that empower their CoE properly see the benefits compound, not just at the team level, but across the entire operating model.

At its core, an Agile Center of Excellence exists to do three things:

  1. Embed Agile practices across the organization
  2. Foster new mindsets and behaviors that support those practices
  3. Maximize the performance of tribes and squads

When Does a Business Need an Agile Center of Excellence?

The need for a CoE usually becomes apparent when an organization recognizes it doesn't have enough of a particular capability in-house, and that capability is required by multiple cross-functional teams at once. This is a familiar pattern in other parts of the business too, whether it's finance, HR, or legal: specialized resources that are too costly or too scarce to duplicate get centralized instead.

A skills or knowledge gap in Agile ways of working is usually the trigger. From there, most organizations run a structured assessment to determine whether, and when, standing up an Agile CoE makes sense for them.

Roles Within an Agile Center of Excellence

An Agile CoE is typically a small, specialist team: an Agile CoE lead, a leadership coach, and a group of Agile coaches. It's a deliberately lean structure, built around finite expertise that gets shared across the organization rather than duplicated within it.

That small team punches above its weight. Its members act as Agile champions, building capability both within the CoE and across the broader operating model. They also function as a community of support and continuous improvement, giving teams somewhere to turn when they need guidance.

Within that structure, Agile coaches carry a specific mandate: they share best practices across teams and help ensure the quality of epics and user stories. Their work tends to fall into three areas:

  1. Helping others master essential Agile skills
  2. Working directly with people and teams, not just processes
  3. Embedding the principles and practices that raise organizational agility over time

Responsibilities of the Agile Coach

Agile coaches are responsible for developing and iterating on best practices within the CoE, then aligning on a common message to share with the rest of the organization. This consistency matters. When everyone shares the same understanding of how the organization works, coaches can then tailor those practices to the specific situation in front of them, maximizing the benefit for the teams and individuals they're supporting.

That responsibility breaks down into four core areas:

  1. Coaching and training
  2. Embedding artifacts and ceremonies
  3. Supporting squad members
  4. Running Agile maturity assessments and pulse checks

Where AI Fits Into the Agile CoE

As organizations scale their Agile CoEs, AI is starting to change how coaches spend their time, not by replacing the coaching relationship, but by removing friction from the work around it. AI tools can help synthesize maturity assessment and pulse check data across dozens of teams, surfacing patterns that would otherwise take a coach days to identify manually. They can support backlog and user story quality checks at a scale no small CoE team could manage alone, flagging inconsistencies before they reach a sprint review. For distributed organizations, AI-assisted summarization of asynchronous stand-ups and ceremonies helps CoE leads keep a pulse on teams they can't be in the room with every day.

None of this changes the fundamental purpose of the CoE. The value of an Agile coach still comes from judgment, relationship, and the ability to read what a team actually needs in the moment. What AI offers is more time for that human work, by taking the repetitive analysis and reporting off a coach's plate. Organizations that treat AI as an amplifier for their CoE, rather than a substitute for it, tend to get the most out of both.
